In short: the harness in AI is that any isolated engine is worthless without the rest of the machine around it. The sales harness is everything that turns a sales engine into a working sales process (ergo money). Any single part of a sales process, the enquiry, the strategy, the brand awareness, is a worthless machine on its own. It’s the humans, the playbook, the process and the accountability that carry it through to a closed sale and the account after. Outsold is the harness.
Jargon
Sales engine. A tranche or piece of a whole sales process. For example a playbook, sales recruitment, sales training, marketing, advertising, PR, video content.
Sales harness. The structure and the people wrapped around any single piece of a sales machine, any sales input like a lead, a strategy, SEO, marketing, advertising, that turn it into a sale.
Sales harness engineer. The missing gap, or the person who takes a sales engine and turns it into a sale.
Sausage machine. A full sales machine from lead generation, brand awareness, marketing, SEO, meetings, proposals, negotiation, account management and everything in between. The whole of your customer acquisition cost, like; all the sales engines, the salary, the car allowances and commissions, the time and effort invested in commercial activity that results in a sale. The whole shebang of a prospect walking into your company and a client walking out.
Sales putty. What Outsold does inside the harness. We fill whatever gap the machine has, dialling, discovery, recruitment, the playbook, the account, so the machine actually works and dollars come out the other end. We take whatever sales engines you have working, become the missing cogs and make the whole machine work.
The working sausage machine. A full sales machine from lead generation, brand awareness, marketing, SEO, meetings, proposals, negotiation, account management and everything in between.
The problem
Every provider in the market sells a part of a sales machine and calls it the machine. Nobody else I’ve come across sells the whole working thing.
An SEO agency sells you a sales engine that’s just the SEO. It stops at the enquiry. Outsold is the harness that takes the enquiry and turns it into dollars.
A sales strategy firm sells you a sales engine that’s just the strategy. It stops at the document. Outsold takes the strategy, adds humans and recruitment, and makes revenue come out.
A marketing agency sells you a sales engine that’s just brand awareness. It stops at the awareness. Outsold takes the awareness and converts it.
A recruiter sells you a sales engine that’s just a person in a seat. It stops at the placement. Outsold gives that person a harness to work inside.
Each of these gets measured on its own output, rankings, leads, impressions, placements. None of them gets measured on dollars, so nobody owns the result.
Where the term comes from
AI engineers have found a parallel problem. A capable AI model fails in the real world without a system around it. They call that system the harness. Think of the AI model as an engine, it doesn’t do anything without a machine built around it. A harness is everything in an AI agent except the model itself. The term emerged as a named discipline in early 2026.
I coined sales harness for the same gap in sales. A clever strategy or model is not enough without the system around it. In sales, with the growth of the gig economy and smaller companies, sales has become fractured. Audiences are fractured, go to market is fractured. One company does the lead generation, one does the brand awareness, one does the social media profile. These were all part of sales previously, and the compartmentalisation of this disjointedness has created failure without accountability.
Why this matters to a business owner
A strategy on its own is just intent. Leads on their own are just useless sales work. Brand awareness on its own is just a nice feeling. Without a harness, each of them sits in a drawer, or in the founder’s head, waiting for someone to turn it into money. Everyone is passing each other the ball and accountable for the number of goals being kicked.
The test for any provider
Ask who is on the phone with your buyers, what comes out the end of their machine, If the answers are nobody, a number without a $ attached to it, a report; then you are buying a sales engine, or part of a sales process, not sales.
The challenge
A lead by itself is worthless. A strategy by itself is worthless. Brand awareness by itself is worthless. It may be the best in the world most bespoke sales engine in the world. None of it is worth a cent until someone turns it into a sale, and stays on the hook when it doesn’t. Every other provider in this game gets to walk away and point at the next link in the chain. I don’t have a next link to point at. I’m the harness. If the machine doesn’t work, the buck stops with me.
Most senior salespeople would rather be the consultant or the advisor, and the phone becomes someone else’s job. I still pick up the phone. If you think you’re better than me, get in the trench with me and prove it.
Questions
What is a sales harness? The people, playbook, process and accountability that turn a sales input into closed revenue and an ongoing account.
Who is a sales harness engineer? The person who designs the harness and also does the selling inside it, from prospect to account management.
How is it different from a sales consultant? A consultant hands over a document and leaves. A sales harness engineer builds the system, runs it and owns the outcome.
Is it related to AI? The word comes from a parallel in AI engineering. The sales harness itself is a sales concept, and AI is one half of it.
Sales harness and sales harness engineer are terms coined by Jamie May at Outsold.
